    The Situation

    A digital media company operating 30+ websites across 20+ international markets — with no delivery framework, no way to measure workload, and no visibility into what was being built or why. The tech team was two people when I joined.

    What I Did

    I joined as the first dedicated project manager and built the delivery infrastructure from scratch: Scrum and Kanban frameworks, sprint cadences, backlog structure, and the first measurement systems the team had ever had. I also created the processes to align engineering, design, and commercial stakeholders who had previously been operating with no structured coordination. In parallel, I led requirements engineering for all major initiatives — wireframes, Figma prototypes, functional specifications — and coordinated performance and UX improvements across the portfolio.

    The Outcomes

    • Support ticket volume reduced by 80% — from ~20/week to ~4/week • First-response time: 1 day → 30 minutes (−96%) • Time-to-resolution: 3 days → 1 day (−67%) • Lighthouse performance scores improved by 80% across the portfolio • Team scaled from 2 to 8 people with no delivery regression • Scale: 30+ websites · 20+ international markets · 30M+ monthly views
